Understand

Agree on the business goal, follow the workflow and establish the current baseline. Review real examples with the people doing the work.

Decision: Do we have a specific problem and enough evidence to investigate it?

Diagnose

Separate symptoms from causes. Identify where work waits, repeats or breaks down, and estimate the business impact with explicit assumptions.

Decision: Which constraint is worth addressing first, and why?

Design

Define the future workflow, responsibilities, controls and information requirements. Compare options against value, cost, risk and the team’s capacity.

Decision: Is the proposed change appropriate, feasible and clearly scoped?

Implement

Build the agreed assets, test a pilot, prepare the team and introduce the new way of working. Confirm ownership and address exceptions before handoff.

Decision: Can the team use and maintain the change in practice?

Measure & improve

Compare results with the baseline, review adoption and correct what is not working. Agree on the next review and the improvements that remain.

Decision: What improved, what is uncertain and what happens next?

What participation looks like

JG coordinates the agreed work. Your business sponsor sets priorities and makes decisions. Process owners and employees explain the work, test changes and take ownership of the future process. Specialist responsibilities are defined before work begins.

  • A written scope and a named sponsor.
  • Access to relevant people, examples and operating information.
  • Regular progress reviews with decisions and open issues recorded.
  • Acceptance criteria, training and a documented handoff.
  • A measurement plan proportionate to the engagement.

Technology follows the operating design

A new tool will not resolve unclear ownership, inconsistent definitions or a broken handoff on its own. We establish the process and information requirements first. Where technology is appropriate, we consider the systems already in place, integration needs, ongoing costs and the team’s ability to use them.

From an initial conversation to an agreed engagement

We begin with a 30-minute discovery call to understand the situation and assess fit. If further analysis is appropriate, we define an assessment or implementation scope. Paid work begins only after the relevant agreement and statement of work are accepted and the agreed payment requirements are met.
